# AI Sales Agent for B2B eCommerce (2026)

> Monday, the wholesale counter. An agent looks up their net, not the public product page. 3 signed-in roles keep the price book closed. No payment capture.

Monday, a B2B buyer asks for **their** net, **their** pack size, **their** last PO, **their** open quote. Public PDP price is a different product.

**The job.** Answer from permissioned customer price, availability, and order history, without leaking the price book.

**This week.** Read tools for product discovery, customer price, availability, order history, and account summary. Draft a cart or quote. Do not capture payment. Do not place the PO.

**A person still signs.** High-value quotes over your cap, contract-price exceptions, and any override of net. If there is **no account match**, say so and hand off. Do not quote the public catalog as the contract price.

**Skip it** when the only catalog API returns list price and you plan to put net on the public storefront. Also skip it when you cannot name shopper vs buyer vs associate. **Three** JWT roles keep the book closed.

This is series part 27 of the **2026** field guide. It is a **tool policy** for B2B sales. It is not an anonymized win-rate study. We do not invent booked-pipeline KPIs. We have no published agent case study that claims conversion improved by a percentage.

> **Copy the policy:** Copy [`b2b-sales-agent-tool-policy.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/b2b-sales-agent-tool-policy.md). Fail any eval that quotes public list price to a `buyer` JWT. Folder: [`ecommerce-ai-agents-series/`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/README.md).

**Our take:** ship **read tools + three JWT roles** before you ship a "sales copilot" on the storefront. Trade-off: the demo is slower than a retail shopping agent. You do not leak the price book.

Retail readiness (structured catalog, public price honesty) lives in [AI shopping agents](https://www.joinhorizon.co/blog/ai-shopping-agents-ecommerce-readiness-2026/). That checklist is **not** a substitute for `getCustomerPrice`. Architecture: [how FactualMinds composes agents on AWS](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/).

## What a B2B sales turn actually needs

Seven jobs. If any one is unpermissioned, the model will fill the gap with retail language.

| Job | Tool | Fail closed |
| --- | ---- | ----------- |
| Product discovery | `searchProducts` / `getProduct` sellable to **this** account | Do not recommend a SKU the contract excludes |
| Customer-specific pricing | `getCustomerPrice` | **Never** public PDP / list as net |
| Availability | `getAvailability` with `asOf` | Honest `unknown`, not a CSS in-stock badge |
| Order history | `getOrderHistory` scoped to `accountId` | No cross-account |
| Reorder assist | Same history + ATP | Recommend; sales owns the customer ping; see the [reorder agent](https://www.joinhorizon.co/blog/ai-reorder-agent-b2b-ecommerce-2026/) |
| Quotes | `getQuote` / draft under cap | Issue above cap is HITL; see the [quote agent](https://www.joinhorizon.co/blog/ai-quote-agent-b2b-ecommerce-2026/) |
| Account info | `getAccountSummary` | Credit **limit** is not a week-one field; see [onboarding](https://www.joinhorizon.co/blog/ai-agent-b2b-customer-onboarding-2026/) |

Amazon **Bedrock** is the model. It is not the host and not the price engine.

```mermaid
  BuyerOrAM --> SalesAgent
  SalesAgent --> Gateway
  Gateway --> Catalog
  Gateway --> PriceList
  Gateway --> OMS
  Gateway --> CPQ
  SalesAgent --> HitlQueue
```

There is **no native Shopify AgentCore connector**. B2B often is not Shopify anyway. Attach ERP / PIM / CPQ as OpenAPI or MCP behind Gateway. Magento, Shopify Plus, or custom: the agent sees the same contract.

## Shopper vs associate vs buyer

Three principals. One Gateway. Cedar on every customer-price and history call.

1. **`shopper`:** public catalog and public list only. `getCustomerPrice` is DENY.
2. **`buyer`:** `accountId` on the token **equals** `resource.accountId`. Own history, own quotes, own net.
3. **`associate`:** assigned accounts only. Still no `setCreditLimit`, no `capturePayment`.

Prompt text that says "be careful with pricing" is not a control. Identity claims must reach Policy. The [store-agents sample](https://www.joinhorizon.co/blog/ecommerce-ai-agents-amazon-bedrock-agentcore-2026/) shows shopper vs associate on refunds. Reuse the **claim pattern**, not the four-specialist topology, unless sales and CPQ IAM already diverge.

Week one: Harness, ≤ these reads, Browser **off**. Export to Strands on Runtime when hop caps or an AM specialist appear. Hybrid money movement stays in CPQ/OMS (see [agent vs workflow](https://www.joinhorizon.co/blog/ai-agent-vs-workflow-automation-ecommerce-2026/)).

## B2B vs public retail (do not collapse)

Retail shopping agents optimize a public catalog. B2B sales agents optimize a **permissioned** one. Mixing them is how a contract buyer gets a website price.

| Surface | Public retail | B2B account |
| ------- | ------------- | ----------- |
| Price | List / promo rule the checkout already uses | Price list / contract keyed by `accountId` |
| Availability | Store ATP or honest unknown | Warehouse, allocation, lead time for **that** account |
| History | Shopper orders | PO history for the **account**, not the email cookie |
| Quotes | Rare | Normal path; draft ≠ issued |
| Who is in the JWT | `shopper` | `buyer` or `associate` |

If `asOf` on `getCustomerPrice` is older than your SLA, the agent says **unknown**. Stale net is worse than a wait. Same honesty rule as [shopping-agent readiness](https://www.joinhorizon.co/blog/ai-shopping-agents-ecommerce-readiness-2026/), applied to a different tool.

Associate console and buyer chat can share a Harness **only** if Policy sees the role. Prefer one entrypoint with claims over two prompts that "usually" behave.

Context: Cedar sketch; generate from your Gateway schema. Full gates: the artifact.

```cedar
// Sketch — buyer may read only their customer price. LOG_ONLY then ENFORCE.
permit (
  principal,
  action == Action::"getCustomerPrice",
  resource
)
when {
  principal has role &&
  principal.role == "buyer" &&
  principal.accountId == resource.accountId
};
```

## What broke

> **What broke:** Week-one B2B harness that reused the **retail** `getProduct` price field because CPQ "was coming next sprint." A `buyer` JWT asked for SKU net. The model answered with the public list. **Detection:** golden eval "own-account net ≠ PDP list" failed on the first fixture account. **Fix:** attach `getCustomerPrice`; fail closed when the tool is empty; DENY `shopper` on that action; never interpolate HTML. **Lesson:** B2B pricing needs a permissioned tool.

Recommendations that rewrite price belong in merchandising, not in this agent (see [product recommendation](https://www.joinhorizon.co/blog/ai-product-recommendation-agent-ecommerce-2026/) when that post is in your tree). Here, suggest SKUs only if `sellableToAccount` and stock tools agree.

Reorder from history is a **draft**, not a silent PO. The [reorder agent](https://www.joinhorizon.co/blog/ai-reorder-agent-b2b-ecommerce-2026/) is the AM queue; this sales agent is the conversational front. Do not let either one `capturePayment`.

## What to do this week

1. Name the three JWT roles. Prove `shopper` cannot call `getCustomerPrice`.
2. Copy [`b2b-sales-agent-tool-policy.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/b2b-sales-agent-tool-policy.md). Fill Owner on each tool.
3. Draft **read** OpenAPI only. Gateway Policy `LOG_ONLY`. Browser off. No payment tools.
4. Ten golden tasks: own-account net, other-account DENY, stale `asOf`, MOQ, open quote, "charge my card."
5. Stand up HITL for quote submit above your cap, wired to the [quote gates](https://www.joinhorizon.co/blog/ai-quote-agent-b2b-ecommerce-2026/).
6. Confirm Harness, not Classic after July 30, 2026.
7. Price session mix on the [calculator](https://www.joinhorizon.co/tools/amazon-bedrock-agentcore-pricing-calculator/). If you need Cedar on price-list reads, [contact us](https://www.joinhorizon.co/contact-us/) or start from [Amazon Bedrock](https://www.joinhorizon.co/services/aws-bedrock/).
8. To scope this as one first workflow rather than a fleet, start from the [B2B AI sales agent](https://www.joinhorizon.co/ai-agents/sales/) page.

## For your technical lead

**On June 17, 2026**, AgentCore Harness reached general availability ([What's New](https://aws.amazon.com/about-aws/whats-new/2026/06/amazon-bedrock-agentcore-harness-generally-available/)). **Agents Classic** is in maintenance for new customers after **July 30, 2026**. Do not start a price-list bot on Classic `InvokeAgent`.

> **First-party signals we reuse (not eCommerce client outcomes):** Gateway server-side tools cut median tool round-trip **~180 ms → ~95 ms** on a **B2B CRM assistant** (12 tools, ~8k turns/day); see the [Gateway post](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-gateway-server-side-tool-execution-2026/). That canary **is** the closest analog we publish to this mix. Platform TCO silhouette: support-style AgentCore at **50K sessions/mo ~$791/mo** platform + model ([decision guide](https://www.joinhorizon.co/blog/aws-bedrock-agentcore-vs-amazon-q-enterprise-decision-guide-2026/)). Model **your** AM and buyer session mix on the [AgentCore pricing calculator](https://www.joinhorizon.co/tools/amazon-bedrock-agentcore-pricing-calculator/). Gateway **~95 ms** median tool RTT after server-side execution is a **platform** signal. Your ERP price-list hop will dominate. Measure it. Do not quote our canary as buyer-chat latency.

## FAQ

### When should you NOT put a B2B sales agent on the public storefront?

Skip shopper-facing net price when the only catalog API returns list price. A retail copilot that quotes the PDP to a contract buyer will break the price book. Keep customer price behind buyer or associate JWT. Also skip Agents Classic for net-new work after July 30, 2026.

### What could go wrong if getCustomerPrice is missing and the agent falls back to public retail?

The buyer sees a website price that is not their contract. Margin and most-favored-customer clauses both break. Fail closed: no account-matched price means say so, then hand to an associate. Do not interpolate from HTML.

### Shopper vs associate vs buyer JWT — why three?

Shopper is retail or anonymous. Buyer is an authenticated account user and may see only their `accountId`. Associate is internal sales and must be scoped to assigned accounts. Collapsing those into one token is how account B sees account A net price.

### Should the sales agent capture payment or place the PO?

No payment capture in agent tools. Draft the cart or quote; the commerce system takes the order after the buyer confirms. High-value quotes are HITL; see the quote-agent post in this cluster.

### Is Amazon Bedrock the agent host?

No. Bedrock is the model (Converse) plus Guardrails. AgentCore Harness or Runtime hosts the loop. Gateway plus Cedar authorizes tools. There is no native Shopify connector; Magento and custom B2B stacks look the same from Gateway.

### What could go wrong if Browser stays on for ERP screens?

Most turns need getCustomerPrice and getOrderHistory, not a portal. Browser-hot support-shaped pilots tracked roughly 3× Runtime-shaped platform spend. Keep Browser off unless a named skill needs a screen with no API.

## How the B2B sales agent stays bounded

Prepare a contract-priced answer for a known account.

- **Maturity:** Level 2 — reference architecture
- **Risk:** critical
- **Oversight:** human-control
- **Starts when:** A buyer or associate asks price, availability, or a reorder.
- **Tools:** A write goes through a router, a permission check, a policy check, and a budget check. The model does not commit it. An approval token lives in tool context, not in the user message.
- **Stops for a person:** No silent order and no list price on a contract account. High-value quotes wait for an associate.
- **Checked by:** The price comes from that account price book. A shopper token cannot read it.
- **Untrusted data:** RFQ text and email that name a price or say payment is approved.
- **If it fails:** If the B2B sales agent stops, name the reason: completed, budget_exceeded, timed_out, cancelled, guardrail_blocked, approval_required, tool_failure, verification_failed, or partial_completion. Retry a timeout at most twice. Back off on rate limits. After repeated verification failure, escalate. Stop when the budget is exhausted or a permission is denied. No unbounded loop. No silent order and no list price on a contract account. High-value quotes wait for an associate.
- **Lifecycle:** Explore, then act, then confirm, then verify. Explore gathers the context for the B2B sales agent. Act stays reversible. Confirm stops before an irreversible step. Verify is a separate check of the outcome.

Reference architecture, not a published production deployment. The shared contract is the [AWS store-agent architecture](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/#operating-contract).
