# The eCommerce AI Agent Readiness Assessment: Is Your Business Ready? (2026)

> Score org-wide readiness out of 30. Below 16 out of 30, do not let it change orders. McKinsey found 62% experimenting and 23% scaling, still a minority per function.

eCommerce AI readiness does not come down to a model bake-off. [McKinsey's State of AI 2025](https://www.mckinsey.com/capabilities/quantumblack/our-insights/the-state-of-ai) found **62%** of organizations at least experimenting with AI agents and **23%** scaling an agentic system in at least one function, still a minority per function. The constraint is almost never "which LLM"; it is whether your data, integrations, processes, and governance can support a tool-calling loop without inventing facts or writing money.

This is the flagship org-wide assessment in the [eCommerce AI Agents](https://www.joinhorizon.co/blog/ai-agents-for-ecommerce-15-automations-2026/) series. The shopping-agent PDP/API score is [post 10](https://www.joinhorizon.co/blog/ai-shopping-agents-ecommerce-readiness-2026/), and the external-agent channel score is in [post 32](https://www.joinhorizon.co/blog/ai-agent-as-next-customer-ecommerce-2026/).

**The job.** Score whether the **business** is ready (join keys, named APIs, an owner, a human queue) before you attach write tools.

**This week.** Fill [`ai-agent-readiness-checklist.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/ai-agent-readiness-checklist.md). Score each row 0/1/2. Total **/30**.

**A person still signs.** Refunds, ATP, live price, and account changes, even at 23 to 30. One governed write, not a fleet.

**Skip it** when the total is below **16 out of 30**. Below that, do not let it change orders. Fix join keys and ownership first.

> **Reproduce this:** fill the checklist above. Below **16 out of 30, do not let it change orders**. Series folder: [`ecommerce-ai-agents-series/`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/README.md).

FactualMinds is an AWS Select Tier Services Partner. Demo totals below are worksheets, not client engagements.

**Our take:** treat readiness as a sum. That delays the demo, and it keeps you from shipping a chatbot that refunds from a prompt.

## What readiness covers

```mermaid
  data[DataReadiness]
  integ[IntegrationReadiness]
  proc[ProcessReadiness]
  gov[GovernanceReadiness]
  pri[BusinessPriority]
  ready[AIAgentReadiness]
  data --> ready
  integ --> ready
  proc --> ready
  gov --> ready
  pri --> ready
```

Amazon Bedrock is the model layer (Converse, Guardrails). Harness is the managed loop on Runtime (`CreateHarness` / `InvokeHarness`). Gateway + Cedar are tools. [Strands 1.0](https://strandsagents.com/docs/user-guide/concepts/multi-agent/multi-agent-patterns/) is a framework after export; it does not provide microVMs or Policy. Next.js is HITL UI. None of that replaces join keys or a named owner.

## The five dimensions

| Dimension | What you score | 2 looks like |
| --------- | -------------- | ------------ |
| **Data** | IDs, completeness, freshness | Canonical keys; required fields for the first workflow; named `asOf` SLA |
| **Integration** | APIs and write path | OpenAPI/MCP tools; Cedar sketched `LOG_ONLY` → `ENFORCE` |
| **Process** | Ownership and exceptions | Business + eng owners; HITL queue with session id + tool trace |
| **Governance** | Evals, approval, security | Goldens including must-not-write; cap in Policy; Browser off; no unrestricted SQL |
| **Priority** | Problem, blast radius, sequence | One-sentence problem; veto list signed; one read-heavy workflow this month |

Human approval means a [HITL queue](https://www.joinhorizon.co/blog/human-in-the-loop-ai-agents-ecommerce-2026/), and a prompt that says "be careful" does not count. Security means [store-connected controls](https://www.joinhorizon.co/blog/secure-ai-agents-ecommerce-store-2026/); an Admin token in a chatbot does not count.

## Score bands

| Band | Meaning | This quarter |
| ---- | ------- | ------------ |
| **0–15** | Not ready | Fix IDs, APIs, owner. Chat widget is a liability. |
| **16–22** | Ready for a **read** agent | WISMO, policy lookup, daily brief. No refund/ATP/price writes. |
| **23–30** | Ready to add **governed writes** | One write behind Cedar + HITL. Not a multi-agent program. |

Which workflow to staff first is [post 40 — Opportunity Score](https://www.joinhorizon.co/blog/ai-agent-roi-ecommerce-automation-priority-2026/). When to sequence phases is the [roadmap](https://www.joinhorizon.co/blog/ai-agent-roadmap-ecommerce-2026/). Program level is the [maturity model](https://www.joinhorizon.co/blog/ecommerce-ai-agent-maturity-model-2026/). Do not collapse the three.

The existing [GenAI Readiness](https://www.joinhorizon.co/tools/genai-readiness-assessment/) tool is an AWS starting-point quiz. Use it, but it is separate from this commerce checklist. A future AI Agent Readiness Assessment offering is a conversation ([contact us](https://www.joinhorizon.co/contact-us/)), not a new URL in this post.

## What broke

> **What broke:** a steering deck that scored "ready" because leadership picked Claude on Bedrock. Join keys were three-way (Shopify / OMS / WMS). **Detection:** the WISMO canary cited the wrong shipment. **Fix:** stop writes; map `shopify_order_id` → `oms_order_id`; score the checklist to 18; ship read-only status. **Lesson:** the model was fine; the business was not ready.

## First step

Score the checklist with one ops lead and one engineer in the same hour. If the total is below **16 out of 30**, schedule data/API work and do not book a write-capable build.

## For your technical lead

**On June 17, 2026**, AgentCore Harness reached general availability ([What's New](https://aws.amazon.com/about-aws/whats-new/2026/06/amazon-bedrock-agentcore-harness-generally-available/)). That date made a first production loop cheap to host, but it did not make a merchant ready.

> **AWS lifecycle notice (June 30, 2026):** Amazon Bedrock Agents Classic is in maintenance for new customers after **July 30, 2026**. Net-new agents should use [Bedrock AgentCore](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-production/). Full matrix: [lifecycle roundup](https://www.joinhorizon.co/blog/aws-service-lifecycle-updates-june-2026/).

> **First-party signals we reuse (not eCommerce outcomes):** Gateway server-side tools cut median tool round-trip **~180 ms → ~95 ms** on a B2B CRM assistant (12 tools, ~8k turns/day): [Gateway post](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-gateway-server-side-tool-execution-2026/). Platform TCO silhouette: support-style AgentCore at **50K sessions/mo ~$791/mo** platform + model ([decision guide](https://www.joinhorizon.co/blog/aws-bedrock-agentcore-vs-amazon-q-enterprise-decision-guide-2026/)). Model your mix on the [AgentCore pricing calculator](https://www.joinhorizon.co/tools/amazon-bedrock-agentcore-pricing-calculator/). Treat **~$791/mo** as a platform cost floor to plan against, not as savings.

## What to do this week

1. Clone [`ai-agent-readiness-checklist.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/ai-agent-readiness-checklist.md). Score honestly.
2. If under **16 out of 30**, pick one join and one API, not a foundation model.
3. If 16 to 22, name one read workflow. Run [`monday-checklist.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/monday-checklist.md).
4. Score [GenAI Readiness](https://www.joinhorizon.co/tools/genai-readiness-assessment/) as the AWS adjacent check.
5. Model sessions on the [AgentCore pricing calculator](https://www.joinhorizon.co/tools/amazon-bedrock-agentcore-pricing-calculator/).
6. Book an AI Agent Readiness Assessment conversation ([contact us](https://www.joinhorizon.co/contact-us/)). Bring the filled /30, not a vendor demo.
7. Architecture context: [Amazon Bedrock](https://www.joinhorizon.co/services/aws-bedrock/), [AWS for retail](https://www.joinhorizon.co/industries/aws-retail-ecommerce/).

## FAQ

### When should you NOT staff a write-capable eCommerce AI agent?

If the readiness total is under 16/30 (missing join keys, no named APIs, no owner, no HITL queue, or no blast-radius veto), do not attach refund, ATP, or live-price tools. A chat widget on Admin API keys is not readiness. Fix the checklist; then a read agent.

### What could go wrong if you treat shopping-agent readiness as org readiness?

Post 10 scores catalog, inventory, price, and APIs for a copilot. You can pass that score and still have no owner, no evals, and no escalation. Org readiness is data + integration + process + governance + priority. Do not launch writes because the PDP is structured.

### How is this different from the GenAI Readiness assessment tool?

The existing GenAI Readiness checker is a 15-question AWS starting-point score (Bedrock vs SageMaker vs Q). This post is commerce-agent readiness: IDs, tools, HITL, Policy. Use both. Neither invents a client KPI. Book an AI Agent Readiness Assessment conversation; do not wait for a new URL.

### What could go wrong if "the AI team" owns the agent?

Ops owns the refund; IT owns the bot; nobody owns goldens. The first wrong createReturn has no RACI. Name a business owner and an engineering owner before CreateHarness.

### Does a high readiness score mean we should go multi-agent?

No. A score of 23 to 30 means you may add one governed write, not a supervisor swarm. Maturity Level 5 is optional; see the maturity model in this series. Most merchants should stop at a copilot or a single agent.

### Is AgentCore Harness what makes us ready?

No. Harness (GA June 17, 2026) makes a first loop cheap to start. Readiness is whether tools, IDs, evals, and humans exist. Agents Classic is the wrong net-new path after July 30, 2026. There is no native Shopify AgentCore connector.

Need a facilitated /30 without a fake "AI maturity" slide? [Contact FactualMinds](https://www.joinhorizon.co/contact-us/) for an AI Agent Readiness Assessment conversation, or start from the [15 automations pillar](https://www.joinhorizon.co/blog/ai-agents-for-ecommerce-15-automations-2026/).

## How the readiness assessment stays bounded

Check data, integration, process, and approval readiness before an agent is attached.

- **Maturity:** Level 1 — conceptual
- **Risk:** low
- **Oversight:** bounded
- **Starts when:** A team wants to know if it should start.
- **Tools:** This page does not grant tools. A later build still needs a named catalog, and anything unlisted stays unreachable.
- **Stops for a person:** Below the published threshold, do not attach a write.
- **Checked by:** Each dimension has evidence. A blank approval path fails the check.
- **Untrusted data:** Self-assessments that mark every box yes without a system name.
- **If it fails:** Retry a timeout at most twice. Back off on rate limits. After repeated verification failure, escalate. Stop when the budget is exhausted or a permission is denied. No unbounded loop.

Conceptual bound, not a production agent. The shared contract is the [AWS store-agent architecture](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/#operating-contract).
