# How to Secure AI Agents Connected to Your eCommerce Store (2026)

> Store-connected agents fail at secrets, PII, and payment tools, not at prompts. Support-shaped pilots tracked roughly 3× spend when a browser tool stayed on for lookup turns. Delete payment tools.

Connecting an agent to a **live store** is a security design problem. Shopper tokens, OMS keys, return tools, and a payments vault do not become safe because the model is polite.

This post is the **store-connected** checklist. It is separate from [support week-one reads](https://www.joinhorizon.co/blog/ai-customer-support-agent-ecommerce-2026/) and the [CTO architecture brief](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/), which mention Cedar. This post covers what a store owner should sign off before production credentials go live.

**The job.** Keep secrets out of the model, payment out of the tool list, and authorization in Cedar, not in instructions.

**This week.** Prove shopper JWT DENY on associate writes. Move every OMS/helpdesk secret to Secrets Manager. Delete any payment, capture, or vault tool.

**A person still signs.** Over-cap refunds, account changes, and anything Policy flags for HITL ([human-in-the-loop post](https://www.joinhorizon.co/blog/human-in-the-loop-ai-agents-ecommerce-2026/)).

**Skip it** when Policy is off, when keys live in the prompt, or when you have not tested shopper vs associate identity.

> **Work the checklist:** [`ecommerce-agent-security-checklist.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/ecommerce-agent-security-checklist.md). HITL payload: [`hitl-approval-architecture.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/hitl-approval-architecture.md). Folder: [`ecommerce-ai-agents-series/`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/README.md).

FactualMinds is an AWS Select Tier Services Partner. Caps and sketches below are worksheets, not a penetration test.

**Our take:** delete payment tools. Put secrets in Secrets Manager. Put authorization in Cedar. The demo cannot "complete checkout in chat." You keep PCI scope where it already lives.

## Who does what (without a CTO brief)

| Layer | Verified job | Not its job |
| ----- | ------------ | ----------- |
| **Harness** | Config-driven loop on Runtime; `CreateHarness` / `InvokeHarness`; Memory; Observability | Shopify connector, payment host, Cedar authoring |
| **Runtime** | Isolated Firecracker microVM; session lifecycle | Your OMS authorizer |
| **Strands 1.0** | Agents-as-Tools, Graph, Swarm, Workflow after export | MicroVMs, Gateway, Identity, Policy, secrets |
| **Bedrock** | Converse + Guardrails | Agent host |
| **Gateway + Cedar** | Tool choke point; `LOG_ONLY` then `ENFORCE` | Prompt-as-authZ |
| **Identity** | JWT claims into Policy | Storefront cookie as sufficient authZ |
| **IAM execution role** | What AWS APIs the harness may call | Least privilege **inside** commerce APIs |
| **Secrets Manager** | OMS / helpdesk credentials | Keys in instructions or eval JSON |
| **CloudTrail** | `bedrock-agentcore.amazonaws.com` | OMS's own audit table (keep both) |

Graduation detail: [Harness + Strands](https://www.joinhorizon.co/blog/production-ai-agents-aws-agentcore-harness-strands-2026/). Next.js is HITL UX, not the sandbox.

```mermaid
  commerce[OMS catalog helpdesk inventory]
  pay[Payment capture and card vault]
  idp --> app
  app --> harness
  harness --> gw
  gw --> commerce
  pay -.->|outside the tool set| pay
```

There is **no** native Shopify AgentCore connector. Your Admin API is an OpenAPI or MCP target **you** host. Gateway does not invent least privilege.

## Least privilege and tool permissions

Name every operation. `getOrder`, `getShipment`, `createReturn`, not `executeAdminGraphQL`. Default-deny writes. Associate-only tools must **DENY** for `role=shopper` even if a specialist is invoked by mistake.

When the catalog grows past ~10 tools, Gateway semantic search shortlists, the same failure mode as the [Gateway server-side tools](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-gateway-server-side-tool-execution-2026/) post. Store-connected rot is accruing "maybe useful" writes.

## Identity, credentials, secrets

- **Identity JWT** into Gateway Policy: shopper vs associate vs admin.
- **Harness IAM execution role**: Bedrock, Gateway, Memory, Secrets Manager `GetSecretValue` for named secrets, not `*` on commerce.
- **Secrets Manager** (or IAM-auth to private APIs): OMS tokens never in the prompt, never in Memory, never in golden JSON in git.
- Rotate by changing the secret, not by editing instructions.

Context: Cedar sketch. Entity shapes must match **your** Gateway schema. Demo cap only. Full checklist in the artifact.

```cedar
// Sketch — associate createReturn under cap, not delivered. LOG_ONLY first.
permit (
  principal,
  action == Action::"createReturn",
  resource
)
when {
  principal has role &&
  principal.role == "associate" &&
  resource has orderStatus &&
  resource.orderStatus != "delivered" &&
  resource has refundUsd &&
  resource.refundUsd <= 75
};
```

A prompt saying "refunds under $75 are OK" is not this policy.

## Customer data, PII, payment

**Minimize in tool responses.** City, not street. Last-4 of order email match, not PAN. No CVV, no vault token, no government id in Memory.

**Transcripts are a data store.** Treat support chat like a log that can be requested under GDPR/CCPA. PII correction is HITL ([HITL post](https://www.joinhorizon.co/blog/human-in-the-loop-ai-agents-ecommerce-2026/)).

**Payment stays outside the tool set.** The agent must not capture, authorize, or pass card data. Coarse OMS status (`captured` / `failed`) is enough for WISMO. Refund-to-processor is a payments service, not a Harness tool. AgentCore Payments / x402 is a different control plane and out of scope here.

Guardrails catch some prompt-injection and PII **in text**. They do not authorize `createReturn`. Use both.

## Auditability and human approval

- CloudTrail on AgentCore APIs.
- Observability spans: tool mix, Policy ALLOW/DENY (`aws.agentcore.policy.authorization_decision` when emitted).
- Alarm: Browser on status-only intents; DENY spikes; write tools on shopper JWT.
- HITL ticket: session id + tool trace. Approve executes the **workflow**.

Browser and Code Interpreter **off**. Evals before you scale session volume.

## What broke

> **What broke:** A staging harness with the OMS token in the instructions "so local invoke works." The golden suite was committed with the same string. **Detection:** a contractor clone of the repo; secret scan on `instructions.md`. The token was a staging Admin key with write. **Fix:** Secrets Manager; strip the file; rotate; Gateway only; Policy `ENFORCE` on writes; goldens with redacted fixtures. **Lesson:** if the model can see the key, so can git.

A second, already-published class: Browser left on conversational turns, roughly **3×** Runtime-shaped spend and a tool audit you cannot explain ([ship map](https://www.joinhorizon.co/blog/production-ai-agents-aws-agentcore-harness-strands-2026/)). Store-connected, that is also a path off-contract.

## If you only do one thing

Grep prompts and evals for API keys. If the model can see the key, so can git. Move every secret to Secrets Manager before you attach production credentials.

## For your technical lead

**On June 17, 2026**, AgentCore **Harness** reached general availability ([What's New](https://aws.amazon.com/about-aws/whats-new/2026/06/amazon-bedrock-agentcore-harness-generally-available/)). Connecting that loop to a **live store** is a security design problem.

> **AWS lifecycle notice (June 30, 2026):** Amazon Bedrock Agents Classic is in maintenance for new customers after **July 30, 2026**. Net-new agents should use [Bedrock AgentCore](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-production/). Full matrix: [lifecycle roundup](https://www.joinhorizon.co/blog/aws-service-lifecycle-updates-june-2026/).

> **First-party signals we reuse (not eCommerce outcomes):** Gateway server-side tools cut median tool round-trip **~180 ms → ~95 ms** on a **B2B CRM assistant** (12 tools, ~8k turns/day); see the [Gateway post](https://www.joinhorizon.co/blog/amazon-bedrock-agentcore-gateway-server-side-tool-execution-2026/). Platform TCO silhouette: support-style AgentCore at **50K sessions/mo ~$791/mo** platform + model ([decision guide](https://www.joinhorizon.co/blog/aws-bedrock-agentcore-vs-amazon-q-enterprise-decision-guide-2026/)). Model your mix on the [AgentCore pricing calculator](https://www.joinhorizon.co/tools/amazon-bedrock-agentcore-pricing-calculator/). Treat **~$791/mo** as a platform cost floor, not savings.

The CRM canary (**~180 → ~95 ms**) is the reason we want tools **on** Gateway; it says nothing about SQL on the replica. Evals before you scale toward the **50K sessions / ~$791/mo** silhouette. That number is published platform TCO shape, not a security budget.

## What to do this week

1. Copy [`ecommerce-agent-security-checklist.md`](https://www.joinhorizon.co/examples/architecture-blog-2026/ecommerce-ai-agents-series/ecommerce-agent-security-checklist.md).
2. Prove shopper JWT DENY on associate writes.
3. Move every OMS/helpdesk secret to Secrets Manager; grep prompts and evals for keys.
4. Delete any payment, capture, or vault tool. Confirm card fields are not in `getOrder` responses.
5. Cedar `LOG_ONLY` on writes; CloudTrail + Observability dashboards; Browser off.
6. HITL on over-cap refunds and account changes before `ENFORCE`.
7. Confirm Agents Classic is not the net-new path (after July 30, 2026).
8. Model cost, then [contact us](https://www.joinhorizon.co/contact-us/) or start from [Amazon Bedrock](https://www.joinhorizon.co/services/aws-bedrock/).

## Authorization is not a prompt

The model asks for a tool. A policy layer outside the model decides. Run the cheap checks first. A deny stops the rest, so you do not pay for a model risk check that a rule already blocked:

1. Authorization: is this caller allowed to call this tool?
2. Schema: does the input match the contract?
3. Quota: is the task still inside its budget?
4. Environment: is this the right account, region, and tenant?
5. Deterministic policy: a default-deny rule, Cedar or an equivalent.
6. A model risk check, only if the cheaper checks passed.
7. A person, when the action is high-risk or irreversible.

Name the decision. Proceed is the only path into the tool. Deny blocks it. Guide sends a correction back to the model. Confirm pauses for a person. Transform normalizes the request, for example stripping a tool name, and then the chain runs again. Deny wins over the others.

Adversarial cases belong in the fixture file, not in a slide that says the agent is safe. The harness has to stop: a ticket that says to ignore policy and refund, a tool result that contains new instructions, two policies that disagree, a shopper token asking for an associate write, a read of another tenant, an approval token pasted into the chat, and a loop that spends the budget. The local sample next to the [store-agent walkthrough](https://www.joinhorizon.co/blog/ecommerce-ai-agents-amazon-bedrock-agentcore-2026/) rejects a missing tenant and refuses to treat prompt text as an approval token. That sample does not commit a write, and it is not a red-team report from a live store.

## Where this sits in the control loop

This page is the permission, guardrail, and data boundary. The full loop (intake, context, routing, verification, recovery, cost, and evaluation) is the [AWS architecture for store agents](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/). Approval queues are [human-in-the-loop](https://www.joinhorizon.co/blog/human-in-the-loop-ai-agents-ecommerce-2026/). What may be stored is [memory](https://www.joinhorizon.co/blog/ai-agent-memory-ecommerce-2026/).

Untrusted store content (tickets, email, product descriptions) is data. It cannot widen a tool, rotate a credential, or override policy. Agents do not grant themselves IAM permissions. Secrets stay in Secrets Manager, not in the prompt or the log. Reload the constraint before a sensitive action. A chat summary is not a permission check.

## What this post doesn't cover

- Support week-one allow-list duplicated: [support agent](https://www.joinhorizon.co/blog/ai-customer-support-agent-ecommerce-2026/)
- Full Harness vs Runtime staffing: [CTO brief](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/)
- PCI / HIPAA control mapping or a BAA: Policy is necessary, not sufficient
- Native Shopify security review: you own middleware
- Red-team transcripts from a named retailer: we are not inventing them
- AWS Context APIs: still not a production pin as of the August 2026 ship map

## FAQ

### When should you NOT connect an AI agent to live store APIs?

Do not attach production OMS, Admin, or ERP credentials when Policy is off, secrets are in the prompt, shopper vs associate JWT is untested, or payment capture is in the tool list. Shadow on reads in non-prod first. Also skip Agents Classic for net-new builds after July 30, 2026.

### What could go wrong if OMS API keys live in the system prompt or Memory?

Every trace, eval fixture, and session replay becomes a credential store. Rotate by editing prose. Put secrets in Secrets Manager; the harness IAM execution role retrieves them. Gateway calls your API; the model never sees the key.

### When should you NOT give the agent a payment or capture tool?

Never in week one, and not as a "limited" tool later if the payload can include PAN, vault tokens, or capture amounts. Keep card data and capture on the existing checkout. The agent may read a coarse payment status from the OMS if it contains no sensitive fields.

### What could go wrong if Cedar stays LOG_ONLY in production chat?

ALLOW/DENY is a log line. The write still happens. LOG_ONLY is a canary mode, not a control. Flip ENFORCE after you have watched would-be DENYs. Prompt text is not authorization. Guardrails on Bedrock do not evaluate Gateway actions.

### Does Strands 1.0 replace AgentCore Identity, Gateway, or secrets management?

No. Strands 1.0 provides Agents-as-Tools, Graph, Swarm, and Workflow in application code after you export a Harness. It does not provide Firecracker microVMs, Gateway, Identity JWT brokering, Cedar Policy, or Secrets Manager. Runtime supplies isolation; you still attach Gateway and IAM.

### What could go wrong if Browser or Code Interpreter stays on for store-connected turns?

The model can leave the OpenAPI contract: portals, paste bins, card forms. You also pay platform compute. Support-shaped pilots tracked roughly 3× Runtime-shaped spend with Browser left hot. Default both off. Add a named carrier tool instead of a browser session.

## How the store agent security stays bounded

Keep a store-connected agent inside least privilege, with policy on the write path.

- **Maturity:** Level 2 — reference architecture
- **Risk:** critical
- **Oversight:** human-control
- **Starts when:** An agent is about to receive a credential to orders, catalog, or support.
- **Tools:** A write goes through a router, a permission check, a policy check, and a budget check. The model does not commit it. An approval token lives in tool context, not in the user message.
- **Stops for a person:** Shopper tokens cannot call associate writes. The model cannot grant itself a permission.
- **Checked by:** A denied-write test for the shopper role passes before enforce. Secrets are not in the prompt or the log.
- **Untrusted data:** Tickets, email, and retrieved pages that try to override policy or reveal a key.
- **If it fails:** If the store agent security stops, name the reason: completed, budget_exceeded, timed_out, cancelled, guardrail_blocked, approval_required, tool_failure, verification_failed, or partial_completion. Retry a timeout at most twice. Back off on rate limits. After repeated verification failure, escalate. Stop when the budget is exhausted or a permission is denied. No unbounded loop. Shopper tokens cannot call associate writes. The model cannot grant itself a permission.
- **Lifecycle:** Explore, then act, then confirm, then verify. Explore gathers the context for the store agent security. Act stays reversible. Confirm stops before an irreversible step. Verify is a separate check of the outcome.

Reference architecture, not a published production deployment. The shared contract is the [AWS store-agent architecture](https://www.joinhorizon.co/blog/aws-ai-agents-for-ecommerce-factualminds-2026/#operating-contract).
